# The Gas Turbine That Kept Shearing Stage-1 Bolts, Until We Changed One Word on the Spec

> A 120MW gas turbine was shearing Inconel 718 blade retention bolts every 8,000 hours. The fix wasn't a stronger bolt. It was a different alloy.

The maintenance logs told a consistent story: Stage-1 blade retention bolts on a 120MW frame gas turbine, specified as Inconel 718 per AMS 5662, shearing at approximately 8,000-hour intervals. The operator had accepted this as normal ("hot-section bolts wear out") and carried spare sets in inventory. Three unplanned outages in five years. Each outage: $180,000 in lost generation revenue.

When our metallurgist reviewed the turbine's operating data, the root cause was obvious. The Stage-1 blade path temperature at the bolt location was 740°C during baseload operation, with excursions to 760°C during peak firing. Inconel 718's gamma-double-prime strengthening phase transforms to non-strengthening delta phase above 650°C. At 740°C, that transformation was occurring within 5,000-8,000 hours, precisely matching the failure interval.

The bolts weren't defective. They were the wrong alloy for the temperature.

## The fix: one word changed

We proposed changing the specification from "Inconel 718 per AMS 5662" to "Nimonic 80A per BS HR 401." One word on the bill of materials. The dimensional interchangeability was perfect: same M20 thread, same under-head length, same 12-point head. The only difference was the alloy.

Nimonic 80A is strengthened by gamma-prime Ni₃(Al,Ti), a stable precipitate that holds to 815°C without phase transformation. At 740°C under 250 MPa stress, Nimonic 80A's creep-rupture life is approximately 8-10 times that of Inconel 718 at the same conditions, based on our internal Larson-Miller data tested on production bar stock.

The operator installed the first set of Nimonic 80A bolts during their next scheduled outage, 14 months ago. The bolts have accumulated 12,000 hours at baseload with no indications on borescope inspection. The next scheduled inspection is at 25,000 hours.

## The cost comparison

The Nimonic 80A bolts cost 18% more than the Inconel 718 bolts they replaced, approximately $4,200 in extra material cost for the full Stage-1 set. Against $180,000 per unplanned outage and three outages in five years, the payback is approximately two weeks of baseload operation.

The operator now stocks zero spare Stage-1 bolt sets. The old inventory of Inconel 718 bolts was re-designated for Stage-3 use, where measured temperatures are below 600°C, well within Inconel 718's envelope.
